95% of corporate AI pilots are failing to deliver any return.
That statistic, from MIT research on enterprise AI adoption, has been circulating for a year now. Most of the commentary blames the models. Says they hallucinate, they’re not ready, the tech needs more time.
That’s not what the research found.
The 5% of pilots that worked shared one trait: the company redesigned the workflow around the tool. The 95% that failed did the opposite — they dropped AI into a process that stayed exactly the same and expected the process to transform itself.
We’ve seen this inside corporate innovation teams directly. Leaders who spent a year worried about being too slow on AI, then overcorrected the moment they finally moved — bought the tool, ran the pilot, called it transformation. Nobody touched the approval chain underneath it, the handoffs between teams, or the decision rights that determined who could act on what the AI produced. The tool got faster. The work didn’t.
This isn’t a new pattern. When Excel replaced the paper ledger, accountants didn’t just close the books quicker — the entire practice of financial analysis changed, because the tool changed what was worth asking. When AutoCAD replaced the drafting table, it didn’t just speed up drawing — it changed how many iterations a designer could run and who got to be in the room. In both cases, the value showed up only after the surrounding process was rebuilt around what the new tool made possible.
AI is no different, except companies are skipping the rebuild. They’re buying the calculator and keeping the ledger.
Slow-walking AI is one way leaders F-Up innovation. Bolting it onto a process nobody redesigned is the other side of the same mistake — different speed, same failure to rethink how the work actually gets done.
The fix isn’t a bigger AI budget. It’s the harder, less glamorous work of asking which approvals, handoffs, and decisions the tool just made obsolete — and having the discipline to cut them.
